FROM APPROVED ESTIMATE TO CUSTOMER-VISIBLE PROJECT

Your project record starts when the agreement is approved

US Construction does not rely on a separate stream of vague status emails. The approved estimate, project plan, assigned work, target dates, dependencies, messages, decisions, and authorized changes stay connected in one project record. Invited customers can follow the project information made available to them and respond from the portal.

1 — Review and approve

The customer reviews the estimate and agreement in the secure account. Approval or signature establishes the accepted scope and creates the handoff from sales to project planning. A planning estimate is not silently changed into new work.

2 — Build the project record

The approved sale is connected to a project. Line-by-line scope is organized into phases, tasks, subtasks, responsible people, target dates, inspection or verification checkpoints, and dependencies so the team and customer are not working from separate stories.

3 — Follow progress in the portal

Invited portal users can follow the project and the task information shared with them. They can see relevant status, planned sequence, subtasks, notes, attachments, and next actions and can send a message inside the same project context.

4 — Record issues and changes

Started work, completed work, blockers, inspections, decisions, and schedule-critical issues are recorded where they affect the plan. Added or changed work requires written authorization. A useful communication plan identifies the primary contact, customer portal, update triggers, decisions due, open questions, approved changes, urgent issues, and the next responsible action.

Contact and decision map

Name the owner representative, contractor contact, design professionals, consultants, vendors, landlord or property manager, and agency contacts. Define who can approve scope, products, cost, and schedule changes.

Progress and look-ahead updates

Report work completed, current work, upcoming work, inspections, deliveries, decisions due, constraints, access needs, and changes using a consistent format and frequency.

Questions, RFIs, and decisions

State the condition or conflict, location, affected documents, photographs, responsible party, requested response date, options, and final written direction. Link the answer to the work it changes.

Changes and issue escalation

Separate routine status from cost or schedule authorization. Escalate safety, water, security, inspection, access, concealed-condition, or material-availability issues to the named decision maker promptly.

A concise update can include completed work, photographs, current activities, upcoming sequence, inspections, deliveries, decisions needed, known risks, access or utility impacts, approved changes, and the next scheduled communication. It should distinguish observations from approvals and forecasts from commitments.

Written project changes should remain consistent with CSLB contract guidance.

Six communication handoffs that keep decisions actionable

Clients should know the primary contact and backup path while technical questions still reach the qualified person responsible for the answer. The primary contact should coordinate information, not become an unqualified substitute for the architect, engineer, inspector, manufacturer, or specialty trade responsible for a technical decision. The contact map should list preferred channels, normal availability, backup coverage, emergency escalation, and the people authorized to approve cost, scope, selections, or schedule changes. On projects with several owners or business stakeholders, identify one consolidated decision path so conflicting instructions do not reach the field. Landlord, property-manager, tenant, vendor, and agency roles should be visible when they affect access or approval. A concise directory attached to the current project record reduces delay while preserving responsibility for the answer.

Set a practical rhythm based on project size and activity. Increase communication around shutdowns, inspections, hidden conditions, critical deliveries, selections, or changed work. The cadence should match project activity rather than produce reports with no new information. A weekly summary may be appropriate for steady work, while inspections, shutdowns, equipment releases, concealed conditions, or weather exposure may require an immediate targeted update. Use a predictable structure: completed work, current work, short look-ahead, inspections, deliveries, decisions due, access or utility impacts, approved changes, open risks, and next contact. State the reporting cut-off date so later events are not assumed to be included. Forecasts should be labeled as forecasts and changed promptly when new information affects them. A quiet period should still identify what is waiting, who owns the next action, and the expected decision point.

Record the decision, date, decision maker, supporting sample or document, cost or schedule effect, and affected work. Do not rely on an unlabeled photograph or verbal memory. A decision log should capture the question, available options, selected option, decision maker, date, supporting document or sample, and effect on cost, timing, design, procurement, or connected work. Product choices should include manufacturer, model, finish, size, accessories, approved substitution rules, and selection deadline when those details affect the field. If a decision is reversed, preserve the earlier record and create a new dated entry rather than overwriting history. Distribute the approved decision to affected participants and update drawings, schedules, purchase records, or scope documents as needed. This avoids the common failure where a valid decision remains trapped in one person's email or text thread.

Use dated photographs, locations, notes, measurements, inspection results, delivery records, and drawing references to make concealed or corrected conditions traceable. Field photographs are most useful when dated and labeled with room, elevation, assembly, or grid location. Pair images with a short explanation of what they show, why the condition matters, whether work is open or concealed, and the related drawing, RFI, inspection, delivery, or correction. Measurements should include units and reference points. A photograph does not prove code compliance, approval, or authorization by itself; it supports a traceable record. Avoid uploading unrelated personal information, access codes, financial records, or identity documents. Establish a reasonable retention and sharing method so the owner and responsible project participants can find important records without searching through thousands of unlabeled images.

Frame one answerable question, identify the affected area and documents, state urgency, record the responsible responder, and distribute the approved answer to everyone whose work changes. An RFI should pose one answerable question and include the exact location, current documents, observed conflict or missing information, relevant photographs or sketches, affected work, urgency, and requested response date. The responsible designer, engineer, consultant, manufacturer, agency, or owner should answer within their authority. When the answer changes the work, incorporate it into the current drawing, specification, submittal, schedule, or change record and distribute it to every affected party. Track open, answered, superseded, and closed status separately. The purpose is not to generate paperwork; it is to prevent field assumptions and ensure that an approved answer reaches procurement, installation, inspection, and connected trades.

Identify proposed versus approved work. Do not treat a text message, field discussion, or progress photo as authorization unless the written agreement defines it that way. Every update should distinguish observation, recommendation, proposed change, and approved change. A contractor may report a concealed condition and recommend options without having authorization to proceed. The written agreement should define who can approve and which method is valid. The change record should state added and deleted work, price or pricing method, schedule effect, affected documents, and any work that must pause. Keep a numbered log of proposed, pending, approved, rejected, and completed changes. When urgent action is reasonably necessary for safety or active damage control, document what occurred, why immediate action was needed, and what permanent decision remains. Routine status reporting should never silently expand the contract.

Contract communication starts in writing

Use CSLB contract guidance to establish scope, payment, dates, changes, notices, and contractor information. The communication plan should reference the agreement's notice and approval provisions so field conversations do not create a second, conflicting process. The client-facing summary can remain plain language while the contract record stays authoritative.

Changes need a controlled record

The CSLB consumer guide explains why changes should be documented rather than reconstructed after work proceeds. Keep proposed and approved changes visibly separate. The update should link to the numbered change record, identify the decision owner and due date, and show whether procurement or field work is waiting.

Permit comments affect current documents

Sacramento's plan-review process may generate corrections. The team should identify which revised set controls the field. When a corrected plan set is issued, record its date or revision identifier, remove superseded sheets from active use, and notify every affected trade or vendor. A plan-check response that never reaches the field is not effective coordination.

Inspections create dependencies

Use the City's inspection guidance to plan hold points, readiness, access, corrections, and follow-up. Inspection communication should state requested inspection, readiness conditions, approved-plan location, access, responsible attendee, result, correction items, and the next authorized step. Do not represent a requested inspection as an approval.

Privacy and security matter

Do not place access codes, financial account information, identity documents, medical details, or unrelated personal information in ordinary project updates. Limit project-platform access to people who need it, use appropriate account security, and avoid storing door codes or sensitive personal records in broad update channels. Redact private information before sharing photographs or documents.

Transparency is not constant availability

A stated response path and escalation method are more reliable than promising immediate answers at every hour. Emergencies and routine decisions should have different channels. Establish normal response expectations and a separate path for time-sensitive conditions. Honest availability and a clear escalation owner are more useful than a promise that every message will receive an immediate technical answer.

Name one primary coordination contact and a backup path, while directing architecture, engineering, specialty, permit, or product questions to the qualified party responsible for the answer. The owner should also know which decisions must come from a designated representative and which technical answers require a licensed professional, inspector, manufacturer, or specialist. One coordinator does not erase those boundaries.

The cadence depends on project size, activity, risk, and client needs. A useful agreement sets a regular rhythm and increases communication around inspections, shutdowns, hidden conditions, critical deliveries, or changes. Define what counts as an update and what triggers an immediate notice. The cadence can be revised when the project shifts from design to procurement, active construction, inspection, or a period waiting on external review.

Include completed, current, and upcoming work, relevant photos, inspections, deliveries, decisions due, access or utility impacts, approved changes, known constraints, and next actions. A summary should state the reporting period and clearly separate completed facts from planned activities. If the look-ahead depends on a selection, delivery, inspection, or agency response, name that dependency.

Record the decision, decision maker, date, supporting product or document, affected area, and any cost or schedule effect. Distribute it to the people whose work depends on it. The current record should point affected participants to the same approved information. If a later decision supersedes an earlier one, retain the history and identify the replacement so the field does not use both.

A request for information records a specific conflict, missing detail, or question and routes it to the responsible party. The approved response should become part of the current project record. An RFI is not automatically a change order. The response may clarify existing scope, revise design, require further evaluation, or lead to a proposed change; the next record should state which outcome applies.

Not automatically. Use the written change process defined by the agreement and clearly distinguish proposed work from authorized work. A text can alert the team or document a discussion, but authorization should follow the agreement's defined method and identify cost and schedule effects. This protects both the client and contractor from ambiguous field instructions.

The project should identify a separate escalation path for safety, active water, security, inspection, access, or other time-sensitive conditions instead of relying on the routine update schedule. Examples include active water intrusion, immediate safety or security concerns, blocked required access, a failed inspection that stops dependent work, or a delivery problem threatening exposed work. The escalation record should identify the condition, temporary response, responsible decision maker, and next action.
