Clients should know the primary contact and backup path while technical questions still reach the qualified person responsible for the answer. The primary contact should coordinate information, not become an unqualified substitute for the architect, engineer, inspector, manufacturer, or specialty trade responsible for a technical decision. The contact map should list preferred channels, normal availability, backup coverage, emergency escalation, and the people authorized to approve cost, scope, selections, or schedule changes. On projects with several owners or business stakeholders, identify one consolidated decision path so conflicting instructions do not reach the field. Landlord, property-manager, tenant, vendor, and agency roles should be visible when they affect access or approval. A concise directory attached to the current project record reduces delay while preserving responsibility for the answer.
Set a practical rhythm based on project size and activity. Increase communication around shutdowns, inspections, hidden conditions, critical deliveries, selections, or changed work. The cadence should match project activity rather than produce reports with no new information. A weekly summary may be appropriate for steady work, while inspections, shutdowns, equipment releases, concealed conditions, or weather exposure may require an immediate targeted update. Use a predictable structure: completed work, current work, short look-ahead, inspections, deliveries, decisions due, access or utility impacts, approved changes, open risks, and next contact. State the reporting cut-off date so later events are not assumed to be included. Forecasts should be labeled as forecasts and changed promptly when new information affects them. A quiet period should still identify what is waiting, who owns the next action, and the expected decision point.
Record the decision, date, decision maker, supporting sample or document, cost or schedule effect, and affected work. Do not rely on an unlabeled photograph or verbal memory. A decision log should capture the question, available options, selected option, decision maker, date, supporting document or sample, and effect on cost, timing, design, procurement, or connected work. Product choices should include manufacturer, model, finish, size, accessories, approved substitution rules, and selection deadline when those details affect the field. If a decision is reversed, preserve the earlier record and create a new dated entry rather than overwriting history. Distribute the approved decision to affected participants and update drawings, schedules, purchase records, or scope documents as needed. This avoids the common failure where a valid decision remains trapped in one person's email or text thread.
Use dated photographs, locations, notes, measurements, inspection results, delivery records, and drawing references to make concealed or corrected conditions traceable. Field photographs are most useful when dated and labeled with room, elevation, assembly, or grid location. Pair images with a short explanation of what they show, why the condition matters, whether work is open or concealed, and the related drawing, RFI, inspection, delivery, or correction. Measurements should include units and reference points. A photograph does not prove code compliance, approval, or authorization by itself; it supports a traceable record. Avoid uploading unrelated personal information, access codes, financial records, or identity documents. Establish a reasonable retention and sharing method so the owner and responsible project participants can find important records without searching through thousands of unlabeled images.
Frame one answerable question, identify the affected area and documents, state urgency, record the responsible responder, and distribute the approved answer to everyone whose work changes. An RFI should pose one answerable question and include the exact location, current documents, observed conflict or missing information, relevant photographs or sketches, affected work, urgency, and requested response date. The responsible designer, engineer, consultant, manufacturer, agency, or owner should answer within their authority. When the answer changes the work, incorporate it into the current drawing, specification, submittal, schedule, or change record and distribute it to every affected party. Track open, answered, superseded, and closed status separately. The purpose is not to generate paperwork; it is to prevent field assumptions and ensure that an approved answer reaches procurement, installation, inspection, and connected trades.
Identify proposed versus approved work. Do not treat a text message, field discussion, or progress photo as authorization unless the written agreement defines it that way. Every update should distinguish observation, recommendation, proposed change, and approved change. A contractor may report a concealed condition and recommend options without having authorization to proceed. The written agreement should define who can approve and which method is valid. The change record should state added and deleted work, price or pricing method, schedule effect, affected documents, and any work that must pause. Keep a numbered log of proposed, pending, approved, rejected, and completed changes. When urgent action is reasonably necessary for safety or active damage control, document what occurred, why immediate action was needed, and what permanent decision remains. Routine status reporting should never silently expand the contract.
